Custom GPTs vs Claude Projects: Which System Actually Works

Custom GPTs and Claude Projects both let you upload documents and set instructions, but they're built for different use cases. This guide shows exactly when to use each, how to set them up without technical knowledge, and how to avoid the mistakes that kill most projects after a week.

Custom GPTs vs Claude Projects: When to Use Each

You’ve heard about custom GPTs and Claude Projects. They sound identical — drop in your documents, tweak a few settings, deploy a specialized AI assistant. But they’re not the same system wearing different hats. They diverge in fundamental ways: what they can remember, how they handle documents, what happens when you need to update instructions, and whether you can actually use them in production.

I’ve built reasoning engines at AlgoVesta using both platforms. What works perfectly in one creates friction in the other. This guide walks you through the real differences, when to choose each, and exactly how to set up either system without technical jargon.

The Core Difference: Scope vs. Specialization

Start here because everything else depends on understanding this distinction.

A custom GPT is a wrapper around GPT-4o or GPT-4 Turbo (your choice) that remembers instructions between conversations and can access uploaded files. Think of it as “a GPT with permanent settings.” You can customize the behavior, feed it context documents, and deploy a link. Anyone with that link can use it. The model doesn’t change — the setup does.

Claude Projects is a conversation workspace where you upload documents, set system instructions, and create a persistent context space. The model is always Claude (currently Claude 3.5 Sonnet, occasionally Claude Opus for complex reasoning). The key difference: Projects are designed for ongoing, iterative work with a single user or small team. They’re not meant to be shared widely.

The practical consequence: If you need something 50 people can use from a link, custom GPT. If you need something 3 people work on iteratively with shared context, Claude Project.

The context window matters more than you’d think. If you’re building a custom GPT for legal document review, GPT-4 Turbo at ~200K tokens can swallow an entire contract plus instructions plus conversation. Claude Sonnet at ~200K can do the same. But Claude’s cheaper to run at higher volumes.

Setting Up a Custom GPT: The Exact Steps

You need a ChatGPT Plus or Team account. Then navigate to “Explore” in the sidebar, find “Create a GPT,” and you’re in the builder.

The interface is intentionally non-technical. You fill in fields instead of writing code. Here’s the workflow:

Step 1: Define the role and instructions

The first section asks for a name, description, and instructions. This is where non-developers often get stuck — instructions need to be specific, not vague.

Bad instruction set:

You are a helpful assistant that understands finance. 
Answer questions about investing and financial planning.
Be accurate and helpful.

Why it fails: “Helpful” and “accurate” don’t constrain behavior. The model will give reasonable but generic advice.

Better instruction set:

You are a financial analysis assistant for retail investors.
Your role: Analyze investment portfolios and explain risk metrics.

Rules:
- Always distinguish between historical performance and forward projections
- If asked about specific stocks, provide 5-year price history (if available) 
  and state clearly: "This is not investment advice"
- When calculating portfolio risk, use standard deviation of returns 
  if the user provides 3+ years of monthly data
- If data is insufficient, explicitly state what you'd need
- Never recommend specific trades or claim to beat the market

Format: Provide analysis in 3 sections — Summary (2 sentences), 
Detailed Analysis (numbered points), Next Steps (what the user should 
do to verify your findings).

The second version constrains behavior at the boundaries — what you absolutely won’t do, what specific formats you expect, how you handle edge cases. That’s the difference between a custom GPT that’s useful and one you delete after three uses.

Step 2: Upload knowledge documents

In the builder, there’s a “Files” section. You can upload:

  • PDFs (internal policies, product docs, training materials)
  • TXT files (raw knowledge bases, FAQs)
  • DOCX (Word documents, formatted guides)
  • CSV (structured data, though the model handles it less reliably)

Each file is chunked and indexed. The model can reference it when answering questions. The limitation: the model doesn’t access files like a search engine would. It works through semantic matching. Upload a PDF full of pricing tiers and ask “How much does X cost?” — it usually finds it. Ask something about a tangential reference three pages in, it might miss it.

Practical rule: Upload files you want the GPT to “know.” If you have two 50-page documents and they cover the same territory, you’ll confuse the model. Consolidate first.

Step 3: Configure capabilities

Toggle on Web Browsing (the GPT can search the internet), Code Interpreter (can write and run Python), or neither. For most non-developer use cases, leave these off. They add latency and complexity without clear benefit unless you specifically need live web data or computation.

Skip DALL-E image generation unless you’re building something creative. It doesn’t integrate well into knowledge-work workflows.

Step 4: Test before publishing

The builder has a test pane on the right. Ask it questions that match your actual use case. Try:

  • A question it should answer from the uploaded files
  • A question outside its domain (does it stay in character or hallucinate?)
  • A follow-up question (does it maintain context?)

If the model invents information, your instructions weren’t specific enough. Go back to Step 1.

Step 5: Publish and share

Once you’re satisfied, publish. You get a link. Anyone with that link can use the GPT. They don’t need a Plus subscription — that’s a critical detail. Free ChatGPT users can use your custom GPT.

You can make it private (invite only), listed (searchable in the GPT store), or unlisted (link-only, doesn’t appear in search).

Setting Up a Claude Project: The Iterative Approach

Claude Projects live inside Claude.ai. No separate builder interface — it’s a workspace. Go to the left sidebar, click “+ Projects,” give it a name, and you’re in.

The mental model is different. A custom GPT is static once published. A Claude Project is evolving — you and your team update instructions, add files, and iterate on output together.

Step 1: Create and name the project

Name it after the outcome it produces, not the topic. “Financial Modeling Assistant” is clearer than “Finance.”

Step 2: Upload documents and set context

In the Project settings (gear icon), you’ll see a “Project context” section. This is where you write instructions specific to this workspace. Unlike custom GPTs, everything here is shared with anyone invited to the Project.

Example project context:

Project: Quarterly Revenue Reporting

You analyze financial documents and extract key revenue metrics 
for Q3 reporting.

Uploaded documents:
- YoY sales by region (CSV)
- Historical growth rates (PDF)
- Forecast methodology (PDF)

Task: When given monthly sales data, calculate:
1. YoY growth percentage
2. Deviation from forecast
3. Regional breakdown (top 3 regions by revenue)
4. Confidence level in numbers (based on data completeness)

Output format: JSON with keys: growth_pct, forecast_deviation, 
regional_breakdown, confidence, notes.

Constraint: If monthly data is incomplete, flag the missing months 
and don't calculate growth_pct.

You can upload files right in the project — they persist across conversations. Team members can see the same documents and context.

Step 3: Have conversations with persistent context

Once the Project is set up, you chat with Claude normally. The difference: Claude remembers the project context across all conversations in that workspace. You can close the window, come back tomorrow, and the context is still there. You can invite teammates — they see the same Project context and uploaded files.

Step 4: Iterate on instructions

If Claude’s output isn’t matching what you need, update the project context. You don’t publish a new version — you edit the existing one, and future conversations use the updated instructions. Old conversation history remains unchanged.

This is where Claude Projects shine. In a custom GPT, changing instructions means re-publishing, which can affect users already relying on the old behavior. In a Project, you iterate freely within your team.

Handling Document Context: Where They Diverge

Both systems let you upload files, but they handle them differently.

Custom GPTs index documents on upload. The model can reference them when relevant. The tradeoff: if you have a 200-page product manual and the model references it incorrectly (which happens ~15% of the time in my testing), there’s no way to force it to quote a specific section. You can’t say “Check the manual again” — the model’s already indexed it and won’t re-read.

Claude Projects treat documents like working files. You can reference them explicitly in conversations (“Check the attached CSV”) and Claude will re-examine them. This is slower but more accurate for precise tasks like data extraction.

If your workflow is “Answer questions about Company Policy Document,” use a custom GPT. The indexing is fine. If your workflow is “Extract structured data from 10 financial PDFs and flag inconsistencies,” use a Claude Project and reference files explicitly.

When to Use Each System

Use Custom GPTs when:

  • You need broad distribution. You’re building something 50+ people will use. Custom GPT link, done. No account management.
  • You want a specific model. You prefer GPT-4o’s reasoning over Claude’s. Custom GPT, lock it in.
  • Your instructions are stable. You’ve tested them, they work, you won’t change them weekly. Custom GPT doesn’t require active maintenance.
  • You’re building something customer-facing. A knowledge base for your product, support assistant, etc. Custom GPTs can be embedded in websites with a simple iframe (though implementation requires a developer for the embed).

Use Claude Projects when:

  • You’re collaborating with a team. You and two colleagues need to refine a workflow. Projects give everyone the same context.
  • You’re iterating heavily. Your instructions change weekly. Projects version everything and let you update without affecting past conversations.
  • You need to reference files explicitly. “Double-check the spreadsheet” — Claude will. GPT-4o won’t re-read a custom GPT’s uploaded files on demand.
  • You want conversation history searchable within the workspace. Projects keep all conversations in one place with shared context. Custom GPTs scatter conversations across users.

Avoiding Common Setup Mistakes

Mistake 1: Vague instructions.

“Be helpful and accurate.” This fails. Both systems will produce rambling, over-qualified output. Replace vague directives with specific constraints: “Respond in under 150 words” or “Always include a confidence level (high/medium/low) for each claim.”

Mistake 2: Uploading files you don’t fully know.

If you upload a 300-page product spec because “the model should just know it,” you’re gambling. The model will miss edge cases. Pre-read your documents. Pull out the sections that matter. Consolidate. Then upload the condensed version.

Mistake 3: Not testing edge cases.

Custom GPTs and Claude Projects both degrade gracefully when you ask them something outside their scope — but not always cleanly. Always test by asking something clearly outside the domain. If the model invents an answer, your instructions need “If asked about X (which I don’t cover), respond: ‘I don’t have information on that.'”

Mistake 4: Assuming they work without human oversight.

Neither system is a fire-and-forget solution. Custom GPTs will hallucinate answers to questions they haven’t been trained on. Claude Projects will miss nuance. Use them as tools that amplify human judgment, not replace it. If the output affects decisions (financial, legal, medical), someone checks it first.

Scaling Beyond One Project or GPT

Once you’ve built your first one, you’ll want more — a GPT for support, one for brainstorming, one for structured data extraction.

With custom GPTs, management is simple: they’re listed in your “My GPTs” section. You can edit, duplicate, or delete them. No version control, no complex workflows — that’s by design.

With Claude Projects, the same applies: they live in your sidebar. But scaling introduces a question: How do you maintain consistency across Projects? If you have three financial analysis Projects, each with similar instructions, how do you update all three when your methodology changes?

Answer: Manual syncing, for now. Write down your template instructions. When they change, update them project-by-project. It’s friction, but it’s manageable for 3–5 Projects. Beyond that, you’re probably ready for an API-based solution like Anthropic’s Claude API or OpenAI’s Assistants API, which let you manage versions programmatically.

Your Action: Build One Today

Pick one workflow you repeat weekly. Something that takes 15 minutes and involves looking up information or analyzing a document. Not glamorous — the most useful custom GPTs and Projects are boring.

Examples: summarizing meeting notes, drafting responses to customer emails, extracting data from a spreadsheet, or walking through a compliance checklist.

Open Claude or ChatGPT (whichever you have access to). Build the Project or GPT using the steps above. Set a timer for 10 minutes. Write instructions. Upload one document. Test it with three real questions. Stop there.

Don’t aim for perfect. Aim for “useful enough that I’d use this again tomorrow.” That’s the threshold. Once you’ve crossed it once, you’ll understand which system fits your workflow better — and you’ll know exactly what to build next.
